Cognizant Adopts Agentic AI Pricing to Increase Revenue per Head

Cognizant is adopting an A0-A4 pricing model to transition from labor-based services to agentic AI, targeting 5% to 8% growth in revenue per employee.

Cognizant is transitioning its delivery model from traditional labor-based IT services to AI-assisted and agentic systems. The company expects this pivot will boost annual revenue per employee by 5% to 8%. This strategy moves the firm away from standard time-and-materials contracts to capture larger, AI-integrated enterprise deals.

"This is the first opportunity for one of the industry players to truly differentiate itself by changing the offerings, which has happened for last 20 years in various scenarios, and changing itself," said Jatin Dalal, CFO of Cognizant, at the Citi TMT conference.

The A0-A4 Pricing Framework

Cognizant has implemented a new pricing architecture that categorizes projects based on the level of AI automation involved. This framework, termed the A0-to-A4 model, adjusts the billing structure as technology takes over more of the execution:

  • A0: The classic rate-card model, relying on traditional human-led service delivery.
  • A1: AI-assisted delivery requiring human review.
  • A2: AI-driven execution with a single human review layer.
  • A3/A4: Highly automated and fully agentic systems requiring minimal human intervention.

By moving work from A0 toward A4, the company aims to decouple its revenue growth from pure headcount expansion. This addresses a common constraint in the traditional IT services sector.

Scaling AI Beyond Pilots

Cognizant leadership noted that the market has moved past the stage of small-scale experimental projects. Dalal stated that the company is securing larger, more complex engagements that represent a growing portion of its total bookings.

"We are already seeing visible clear wins which are no longer POCs or $2 million, $3 million contracts. They are sizably larger contracts, but they are still not a $300 million contract. We have greater visibility into booking. They are more prominent features of our bookings now," Dalal said.

Market Relevance and Long-term Positioning

For enterprise clients, the selection of an IT partner depends on the provider's ability to apply AI to specific, high-stakes business problems rather than providing general technical support. Cognizant is positioning itself to be a partner for the next three to four years of enterprise digital transformation.

"The key differentiators have been your ability to demonstrate that you understand the use case or a large application of new technology like AI in a particular situation or a customer problem. Customer also look at which are the companies that seem to be the companies which are leaning forward and will be the companies of relevance in time to come, in next 3 or 4 years," said Dalal.
